Self-hosted (vLLM, Ollama, TGI on H100/A100 GPUs with open-source models like Llama, Qwen, DeepSeek, Mistral self-hosted) becomes economic above ~10-50M tokens per month, OR when confidentiality blocks public cloud LLMs. The hidden cost of self-hosting is rarely the GPU bill — it's the 1-2 FTE needed to operate it reliably.
